Over the course of 18 months, ST Logistics embarked on a strategic AI transformation journey designed to accelerate adoption and future-proof its workforce. By implementing a thoughtfully designed 3-phase blended learning program, the company successfully empowered employees—from frontline staff to C-suite executives—to integrate agentic AI into their daily operations.

The Challenge: Navigating a Shifting Landscape

In a rapidly evolving logistics landscape, ST Logistics recognized an urgent need to shift from static workflows to future-ready, AI-enabled operations. They identified four primary barriers to success:


  • Industry Disruption: AI and automation are reshaping logistics, demanding a complete rethinking of workflows.


  • Skill Gaps: Both employees and leaders lacked the hands-on experience necessary to confidently leverage AI.


  • Mindset Gaps: Real transformation required belief and a growth mindset, but gaps were present across all levels.


  • Execution Barriers: Successful implementation required deep coordination, leadership alignment, and secure adoption of new tools.


The Solution: A 3-Phase Transformation Journey

To embed AI thinking and drive human-centered innovation, ST Logistics rolled out a bold, multi-step cultural and strategic transformation.


Phase 1: AI Thinking & Design Thinking (Nov 2023)

The goal of the first phase was to build foundational AI literacy and ignite innovation. The blended learning approach included:


  • Face-to-face AI Thinking Workshops to demystify AI.


  • Hands-on development where employees built chatbots tailored to internal workflows.


  • Critical discussions on ethics, risk, and responsible AI adoption.


  • An experiential VR Booth to lower resistance and engage the team.



The Outcome: Over 55 middle-level employees gained practical confidence, leading to the identification of 10 AI use cases to optimize logistics workflows.


Phase 2: CXO Offsite Leadership Retreat (Mar 2024)

Phase two focused on equipping senior leaders with the strategic mindset to lead AI culture. The executive education and "Team-Building 2.0" approach featured:


  • Strategic leadership training in partnership with Ivey Business School.


  • Small group design sprints to develop AI strategy.


  • Metaverse-based team-building exercises designed to foster cross-silo teamwork and AI-human collaboration.



The Outcome: Leadership buy-in was secured, strategic AI roadmaps were developed, and executive decision-making capabilities were strengthened.


Phase 3: AI Hackathon & AI Agents (Feb 2025)

The final phase empowered employees to turn ideas into action by prototyping real-world solutions. This included:


  • Hackathons tackling real logistics and business challenges.


  • No-code AI development using Microsoft Copilot Studio.


  • Project-based learning partnering CXOs with AI citizen developers.


  • A showcase where the CEO built and presented his own AI Agent to solve a personal pain point.



The Outcome: Cross-functional teams developed 8 working AI prototypes, and employees now proactively identify AI opportunities in their daily operations.

Measuring Success: The Kirkpatrick Model

To systematically assess the program's effectiveness, the Kirkpatrick Model was applied, proving success across all four levels:

  2. Learning: The workforce gained practical knowledge and the ability to implement AI solutions.


  3. Behavior: AI is now actively applied in workflows and embedded in strategic discussions.


  4. Results: The 8 developed AI agents demonstrated tangible business impact on efficiency and customer satisfaction.
